A pump seal that leaked after 3 months. The pump was a centrifugal, 50 mm discharge, transferring 80°C hot water. The seal was a single lip seal (nitrile rubber). It leaked from day one. The customer replaced the lip seal with a more expensive one. It leaked again. The issue wasn’t the seal quality — it was the seal type. A lip seal is for oil, not for hot water. This is about shaft seal selection and when a mechanical seal is mandatory.
The lip seal limitation
A lip seal has a rubber lip that presses against the shaft by a garter spring. It seals oil (viscous, lubricating) by creating a thin oil film between the lip and the shaft. For water (thin, non-lubricating), the lip rubs dry. The rubber wears. The shaft wears. The seal fails in weeks. Lip seals are rated for 0-12 m/s shaft speed and oil lubrication. At 80°C water on a 25 mm shaft at 2900 RPM (3.8 m/s), the lip seal wears out.
The nitrile rubber (NBR) also softens at 80°C. The lip pressure drops. The seal leaks. At 100°C, NBR hardens and cracks. For hot water over 60°C, a mechanical seal is required.
The mechanical seal advantage
A mechanical seal has two lapped faces: one rotating with the shaft, one stationary in the housing. The faces are pressed together by springs. A microscopic fluid film between the faces provides lubrication. The seal works for water, oil, chemicals, and high temperatures. The faces last 2-5 years. The seal is maintenance-free.
The mechanical seal costs $80 vs $5 for a lip seal. But the lip seal leaks every 3 months (labor + seal = $100 each time). The mechanical seal pays for itself in 3 months.
What was changed
The lip seal was replaced with a single mechanical seal (silicon carbide faces, EPDM elastomer, 80°C water compatible). The seal stopped leaking. The pump ran 2 years without attention. The silicon carbide faces handle hot water and abrasives. EPDM is compatible with water. The seal is rated for 120°C and 10 bar. The pump specs (80°C, 6 bar) are well within range.

The shaft surface finish
A mechanical seal face runs against a shaft sleeve. The sleeve must be ground to Ra 0.2-0.4 μm. A rough shaft (Ra 1.6) wears the seal face in weeks. A polished shaft (Ra 0.1) wears the face too (too smooth, no fluid film). The correct finish is a cross-hatched grind at Ra 0.3. The seal manufacturer specifies the finish. The pump shaft should have a replaceable sleeve — when the sleeve wears, replace the sleeve ($20) instead of the shaft ($200).
The seal rule: lip seal for oil, mechanical seal for water over 60°C. The leaking pump wasn’t a defective lip seal — NBR doesn’t handle 80°C hot water. Specify SiC/EPDM mechanical seals for hot water service. Replace the sleeve, not the shaft. A lip seal that leaks is almost always the wrong seal type, not the wrong brand.
